About These Notes
Engineering memos from the Cloud Server for Email infrastructure team. Published monthly since 2015 — documenting operational patterns, configuration decisions, and infrastructure lessons from high-volume email sending environments. 147 notes spanning 2015–2026.
These notes are not tutorials or product documentation. They are closer to incident reports and design decision records — written in the days after a significant operational event, a configuration change that surprised us, or a pattern we noticed across multiple clients that had no published explanation. They are released publicly because the email infrastructure community benefits from shared operational knowledge, and because the questions they address come up repeatedly.
Most notes are 400–900 words. They assume familiarity with email infrastructure fundamentals. Where a topic requires more depth, it becomes a full article in the technical blog.
Topics Covered in This Archive
SMTP Operations
Retry pressure and queue management, session reuse, connection pooling, per-ISP throttle configuration, bounce processing architecture, and SMTP pipeline efficiency at scale.
IP Reputation & Warming
When not to warm an IP, warming schedules that fail, shared IP pool contamination, reputation recovery patterns, and the difference between IP and domain reputation signals.
Deliverability Monitoring
Inbox placement as a lagging indicator, building monitoring systems that catch problems earlier, Google Postmaster Tools interpretation errors, SNDS data patterns, and complaint rate false signals.
Infrastructure Architecture
Traffic isolation strategies, scaling triggers, multi-IP pool design, DNS and rDNS alignment, bounce domain separation, and the architectural decisions that constrain deliverability at scale.
Operations & Automation
When manual intervention outperforms automation, configuration management for email infrastructure, FBL processing pipelines, suppression list integrity, and operational runbooks.
ISP & Protocol Updates
Practical observations on Gmail, Yahoo, and Microsoft enforcement changes as they happen — not press release summaries, but what we actually saw in delivery data when policies changed.
Recurring Themes Across the Archive
Reading 147 notes in sequence reveals patterns that are not obvious from any single memo. Several themes appear repeatedly across years and across different clients and infrastructure configurations:
The metrics you can see — open rates, delivered counts, bounce rates — all lag behind the underlying reputation signals that determine where mail lands. By the time a deliverability problem is visible in standard metrics, it has existed for days or weeks. Notes on monitoring, early warning signals, and leading indicators appear more frequently than any other topic.
Mixing transactional email, marketing email, and cold email on shared infrastructure is the root cause of a significant fraction of deliverability incidents we document. The correct architecture isolates traffic types before problems occur, not after they escalate.

BIMI Eighteen Months After Common Mark Certificates: A Fragmented Ecosystem and the 53.6% Failure Rate
Eighteen months after Google introduced CMCs to lower the BIMI barrier, more than half of published BIMI records still fail. Provider fragmentation, certificate-authority churn, and whether the investment is warranted outside the Fortune 500.

The historical 100K-200K break-even between shared ESP pools and dedicated infrastructure has moved. A 2026 cost model with sensitivity to volume, sector and audience, plus the five hidden costs of shared pools.

Apple iCloud is the only major mailbox provider that has not formalised bulk sender requirements. What the silence means operationally, what iCloud already filters on, and how to be ready before the announcement.
Read note → May 2026 · NewDMARC at p=reject: One Year After Mandate, the 2.5% Club and the 50% Mirage
Fifteen months after Gmail and Yahoo formalised DMARC requirements, only 2.5% of global domains enforce p=reject. The structural gap between publication and enforcement, sector divergence, and the migration path that actually works.

Five months into Gmail's 5.7.x permanent rejection regime. SMTP error code distributions, remediation timelines, and the deliverability patterns that emerged from Q1 2026 across managed PowerMTA infrastructure.
Read note → March 2026 · NewSix Months Without Domain Reputation: What Postmaster Tools v2 Actually Tells You
Six months after Gmail retired Domain and IP Reputation dashboards. What the new compliance-driven signals actually predict, what diagnostic gaps the retirement created, and how to operationally rebuild the missing early-warning signals.
Read note → January 2026Retry Pressure: The Silent Killer of SMTP Reputation at Scale
A degradation pattern that develops over weeks with no alerts. By the time it shows in inbox placement, reputation damage has been accumulating for months. Mechanism, identification, and remediation.
Read note → February 2026Why Inbox Placement Is a Lagging Indicator — And What to Monitor Instead
Inbox placement rate shows outcomes already locked in. The signals that appear earlier: deferral rate trends, Postmaster Tools spam rate, FBL complaint velocity, and per-ISP acceptance changes.
Read note → November 2025When NOT to Warm an IP
Four specific conditions where starting or continuing a warming program produces worse outcomes than not warming at all. List assessment, active reputation events, blacklisted history, authentication gaps.
Read note → September 2025Designing ISP-Specific Traffic Isolation for Cold and Bulk Email
Category-level isolation (cold vs bulk) is necessary but insufficient. ISP-specific isolation — separate queue paths to Gmail, Microsoft, Yahoo, and European ISPs — is the more operationally precise approach.
Read note → July 2025When Manual Intervention Beats Automation in Email Delivery Systems
Automation handles retry logic, bounce classification, and blacklist monitoring well. Three specific conditions where human judgment produces better outcomes: novel deferral codes, multi-variable reputation events, and ISP postmaster communication.
Read note →Email infrastructure configured correctly at deployment degrades over time as ISP requirements change, sending patterns evolve, and individual settings become inconsistent with current best practice. Notes on configuration review, DKIM rotation, SPF drift, and authentication degradation reflect this observation.
